A CX escalation playbook for repeat offenders

When a repeat offender hits the queue, most teams improvise. One agent approves, another denies, a third escalates to a manager, and the customer learns that persistence beats policy.

A written escalation ladder fixes this. Step one: the return is approved and the customer's pattern is noted in their score. Step two: the return is approved with a warning that cites the policy and the observed pattern. Step three: the return is denied with the full history attached.

The ladder works because each step is defensible. Nobody is accused on a hunch. The customer sees their own history, the agent follows the same ladder every time, and managers only touch true edge cases.

Teams that adopt a ladder also report a surprise: most warned customers never reach step three. Visibility itself changes behavior, which is the cheapest outcome in returns.
